Usually allied turn takes 20-40 min after the initial setup. That is quite enough when running 2 PBEM's.

I used to be a micro-management-alcoholist, too, but your advices have persuaded me to play in a "lighter mood"... and boys, it's funnier! If you don't have to worry to handle everything every turn you can focus on the real important things and you can enjoy it much more. You can have a habit to check the full map once in a week for example, but the rest is pure action (well, it's pure planning for the real action).

It is a game. Do what you enjoy.
It takes me 2 hours per turn as allies - 3 hours on Thursdays.
That's game-Thursdays.
On Fridays, pilots get their new assignments. Trained pilots are sent to General Reserve and, from there, get assignments to front-line squadrons. At the same time, less-skilled front-line pilots get pulled back for more training. I have to spend some extra time on Thursdays determining those assignments.
I tend to have a role-player's personality. I am not moving pieces around on a board attempting to mini-max my combat results. I am imagining a character in a particular situation, where the fates themselves determine the next chapter in the story.
That's what I enjoy.
Remember, there's no wrong way to have fun - except to have fun hurting others. There's no correct answer to how long a turn should take - unless you've made promises to and established expectations with somebody else.

I usually take 5-6 hours for the initial IJ turn, thereafter between 1-2hours

Could be ... If you could read those little letters and numbers on the screen you'd be able to get a turn done in no time! Alas, I have the same problem.

T1 Japan = A long time.
Otherwise, most PBEM turns are around 10-20 mins. Maybe 1 in 10 is a long turn of an hour or so (usually pilot training or setting up operations).
Keeping a notepad next to you while watching replays is a Good Idea.
In my current PBEM game we're getting on average 10 turns a day out...its progressing really well.

Yep, scenario 2, same timezone, my opponent doesn't currently have a job and I can work from home 2 days a week. I just looked at my inbox and 10 turns is close to max (usually on weekends), but at least 5 is normal. We started first week of May RL, and are hitting mid June 42 IG today.

Back before I got married, I could easily do 3 or 4 turns per day against the AI. Now, I'm lucky if I can get in 2 per day. Usually, its only one. Sometimes not even that!
But hey, I'm not complaining. My wife is great! Gladly trade in a couple of turns of AE per day for her. Like the line in "Dances With Wolves" - "Good trade."

Bearing in mind I only started playing against the AI last year, I'm about 1-3 hours a turn.
Problem is that if I start to micro-manage, I just have to double check everything, and that really lengthens the turn.
I can't imagine doing a 25 minute turn!

During my days of glory i was able to do an average turn in 30 minutes... while when an important battle was in sight it could take me even a whole day.
However, with some dedication and a partner who's really committed, it's doable to do an average of 15 turns/week. During the best week you can even arrange to do 30 turns.
But the first turns are a true pain...

I thought I was slow, but I guess I'm actually fast.
I usually spend 1/2 hour on a turn; sometimes a bit more if it's early in the war. I will intersperse that with every few turns really checking subs, convoys, production, pilot training, etc; this takes a couple hours. But that "housekeeping" doesn't need to happen much more than every few days.
If you are spending more than a couple hours per turn, consistently, that seems a bit much. You don't have to check EVERYTHING, and you eventually need to cut it down if you have any realistic chance of finishing a game in your lifetime. After all, 1000 turns x 2 hours per turn = 2,000 hours.....wow.
