Does anyone know how the game behaves if you play without research and/or diplomacy? Do upgrades and war entry etc. happen on some sort of schedule or do they just never happen?

Most things would happen as expected, because diplomacy is more a way to attempt to modify what happened historically, i.e. by not using it, you will still find all the historical belligerents entering the war. Well, almost all, as Finland could remain neutral in some circumstances, depending on the paths taken by the Allies via Decision Events, e.g. whether or not to carry out the Winter War, and whether the British and French send an expedition to support the Finns.

and for a really cheap investment, 2 SF show up
and you could win the winter war'
and hit w diplomacy on the finns, and this seems to just crush the russia diplomacy %
and hence production for russia

Any idea about Research? Does everyone just finish whatever upgrades the scenario starts with and then no one ever gets any more?

In my current After-Action-Report game, the West assisted the Finns and even as the Axis drives deep into Russia in 1941, the Finns remain 11% Allied. Still OK for me, as I am looking for as small a footprint as possible.

That is essentially what would happen if you elected to play without Research, however I don't think many players if at all play without Research.
