Defensive Stance

At what point is it ideal to start switching Axis armies to a defensive posture? November/December?
Hitler prepared the defense on the Dniepr far too late... So prepare it as soon you controle the river. The best should be to continue it north to captured Leningrad...
You can't win (capture after the Volga), but you can raid to the East trying to encircle russian with losing the less troops, and you can try not losing, searching for a status-quo.
