Shipyards and HI, supply...

After billions of turns played in WITP (mostly as Japanase) I still consider myself n00b when it comes to Japanese industry, production & related issues.
Yes it's telling, isn't it? [:D]
Couple questions for l337 experts.
- Naval, Merchant and Repair yards on Home Islands. I have never touched those, but it occured to me today that they can be HALTED. I never halted them, ever. Should I? Can I save HI, supply or something, by turning them OFF (ie halting them)?? What are pros and cons of halting them?
- Under certain circumstances, aircraft factories upgrade to better models AT NO COST. Now, what are the circumstances for this to happen? Again, I rarely touch my air factories, but when I do, I manually change types produced and it is my impression I do pay for that (in supply, HI points, who knows what).

1. Never halt repair yards. Once they are built they, essentially, work for free at no HI, supply or resource cost.
2. Merchant and naval shipyards use 3 x HI points for every merchant or naval shipyard point produced per day. So the 1000 naval and 1000 merchant points produced per day cost 6,000 HI per day. That's about 50% of Japan's daily, starting, production. If you don't want merchants then reducing the merchant shipyard production will help your HI tremendously.
3. Every time you expand a factory, shipyard, HI etc by 1 point you use 10 HI and 100 supply on the day the increase in production is ordered PLUS 1000 tons of supply or every one of the points by which production is increased. Don't forget to budget for this HI or you could find yourself expanding your HI to overcome a shortage only to worsen that shortage in the short-term.
4. Aircraft factories auto-upgrade if the plane they are currently producing was, historically, replaced by a more advanced model. E.g. Nell factories upgrade to Bettys for free in January 42, A6m2 factories auto-upgrade to A6M3As in later 1942 etc. If you manually change production then you pay the 10 HI and 100 supply on the day the change is ordered and the 1000 supply for each point repaired.
Efficiency-wise auto-upgrade is definitely the way to go, especially for large factories.

I have recently decided to go to the dark side(jap) and i was wondering why they have so many different engines to build when I only see four engines mainly being used , mansyu, nissan, kokusai, toyoda, kawa, ishika, are really not used in anything i can see, (except the Kaws for the Tonys later in the war) any tips??

yes, convert them to nakajima. Latter you will need more kawasaki engines (tony arrives in august 42) Aichi engines (for Judy i think) but you don't need hundreds of them...
at the start of the game you are short of nakajimas so expand/convert factories to them...
latter in the war planes equiped with mitsubishi arrives but we are talking about 43....

I have played multiple PBEM games as the Japanese, and STILL find out new stuff about production.
Last thing I noticed: manpower production actually COSTS recources. I also noticed that the lack of RECOURCES (NOT oil) is the most pressing factor for the Japanese....
Oil can be brought in, in nice 14 knots 15000 ton tankers, while recources (under NIK mod) must be shipped in in 11 knots 5000 ton merchants. Making up for speed, production location location (recources are spread out while oil is nicely concentrated) and capacity differences, you need 5 times the amount off ships to ship in recources than you need to ship in oil....)
Running the japanese industry to the MAX requiers A LOT of finetuning and micromanagement.

I am rather experienced with the Japanese production but still sometimes strange things happen.
The auto-upgrade factory change is a bad thing IMOO. It applies for both sides and is too "magical" for me. If you have to pay and more important to wait for the change to be done (without size change), both sides will have a bit less aircraft, and a bit less advanced aircraft at any time.
Anyway, this auto-upgrade thing is the one that continues to surprise me:
_ for example in one of my PBEM my only Ki-43-Ib factory upgrades for free to Ki-61 in July 1942 (one Tony was available). It's fine for Ki-61 production, but as I can't upgrade 90% of my Oscar I (PDU off), I'm a bit short with Oscars (not that they are useful for anything, but...)
_ in November 1942, A6M3a became available... some days after that I checked my factories and roughly half of the A6M2 factories had converted to the new type... I waited for some days and no change, then I changed the smallest of the remaining A6M2 factories to A6M3a and two days later one of the other A6M2 factories also auto-converted. I'm now shipping more supplies to the last factory to see if it will then convert or not.
So the rule for converting factories is to wait until the new type is available and then some days later to see if the autoupgrade worked or not.
By the way, I never halt shipyards until very late in the war (when all you are producing are new points for the Allied player), but I regularly halt a significant part of my aircraft industry (and also engines). Once I have for a given aircraft a pool high enough (the number depending of the aircraft type, for Emily it is 50, for Zero 400, for Val/Kate 250 and so on) the factories will be stopped partially or totally. I don't see the point of producing hundred of AC that I will never use.

Indeed. Never have more than 250-300 planes in stock.....

Hi all,
Please note that we determined that 2.0 Japanese flowchart was errornous and I fixed that (with "Subchasers help regarding advice on PhotoShop filters) and made v3.0... this was around 12 monts ago...
