Last time I played I did it the way that you do. Now I begun to upgrading as much as possible during set up. Then I buy new core units during the battle as reinforcements. That seem to save me points and I get new fresh units to continue my offence.ORIGINAL: rkr1958

With respect to upgrading my units, I agree. My dilemma during deployment is do I want to fill an open core slot with a new unit or use those prestige points to upgrade an existing unit. I think I'm learning that it's better to upgrade existing units and have less than your full allotment of core units than to skip upgrading in favor or more units. Like all such choice there's a balance there, which I need to find.
Remember that it is cheaper to upgrade to units in the same 'chain'.
