Next here are my aircraft engine factories in Tokyo.

They are all expandable.

They are all shut down, they are consuming and producing nothing.

Three of them are allowed to repair, though they have no damaged factories and one is not allowed to repair, though it does have some damaged factories.

So bascially this whole complex of stuff is comsuming no stuff and producing nothing. It is "idle".

Next, here are the merchant shipyards in Tokyo.

These could be expanded.

They are currently turned off.

They are set to not repair any damaged factories, of which there are none.

So this complex is not consuming Heavy Industry Points and NOT producing merchant shipyard points (I'm producing enough points at my other factories and thus shut this down to save HI for other purposes).

And finally here is the ship construction screen, with filter set to AK/AP. Note have turned everything off that I can. Only those ships which have not been laid down are not halted (they can't be). So the halted ships are not consuming Merchant Shipyard points and they are not advancing. I have these turned off because I am using the Merchant Shipyard points for higher priority items at this time.

So bottom line, what I think you want to do at this point is try to produce HI but shut down (switch from "Halt" to "Restart") all your HI consumers (every type of factory that consumes HI).

I don't really know whether you have a resource shortage or whether you have just built more HI consumers than you have HI factories .. it could be one or the other or both. But, if you shut down you HI consumers and leave your HI on and it rebounds quickly, then you're probably mostly OK on resources. If so, then that would mean your problem is that you have too many HI consumers and you will have to run with some of them off. So you will need to decide what to turn on and what to turn off. You have a lot of control over things, but you need to get used to driving this beast.

Also one last pic .. I use a trend tracking spreadsheet like the below so check and make sure I know what is increasing and what is decreasing. I'd suggest you complete one like this and update it EVERY DAY for a while .. at least until you get things stablilzed.

You are right to give me the pics. I was way off in several aspects, not the least of which is understanding the toggle halt/restart in the contrary sense. Pity that halt means halt in the shipbuilding screen, but halt means go for production, but no time to whine now! So I had best get to work. I have massive resources/oil stocked in JA and shipping out obtaining another 0.5M each, just have mismanaged. I also had a spreadsheet but a bit more cherry-picked than yours.  Thanks again for taking the time out for a neophyte!  Ken

OK, I get it now. I did the proper switch realignment 11/14/43; immediately producing a 15K HI surplus, and it grew to 56K by 11/17/43.

Ok good - first step complete - now you can turn things back on - but don't turn everything on - you still probably have too many HI consumers - that is probably your root issue. But you can turn some back on - but then watch to see if HI is still increasing - if so then turn more on - etc. But at some point you will probably turn too much on and HI will start decreasing. If this happens you need to back something off. In general you want HI to be slightly increasing each turn, this way you can be sure you aren't gonna have the bottom fall out again.

Well, I am more than pleased with the results. These are the figures for 18-26Nov43, and I have most all production ongoing, except for a few factories and shipyards in each category and the usual prioritized shipbuilding list. I even have taken the luxury of placing all CL/DDs of the next 100 days and CVL Ryuho on 'accellerated' building, but only have Taiho building of the capital ships left in the quieu. So it is not a poverty situation and production is increasing while HI remains sound. And I have learned a lot! I will now make the best of the 'saved' oil/resources not used for the past game year....

It's a real bitch to find the factories you turned off, ain't it! I wish there was a industry report which showed you a list of all factories and status.

21Feb44. What a difference having healthy industry [since 7Oct43] makes. I have totally refitted my CV force with A6M5/Judy/Jill; landbased fighters are also A6M5 plus lots of Tony, Oscar II; I have over 100 spare Helens and hundreds of Betties of two types, plus Francis is delivering. Taiho delivered Jan 2 and a new PC class [Etoforu class and later] is rolling in and it handles the sub problem much better, somewhat akin to the US DE classes that are very deadly. All DDs, SS, tanker/oilers, CL and CV [Unryu, Amagi] are set at accelerated [2x] shipbuilding. JA fuel production from HI is now sufficiemt to support the fleet, leaving the NEI to provide for ops vs. Karachi.

As JW advised, I am holding an HI pool of 50K+ steady now and watch carefully each day.

50K might be a slim margin. My margin is up to 100K in mid-42 ... I'd be ok with letting it slip down sometimes - and I have - but you don't want to face "forgetting" for a few days and then realizing you're in another hole ... what margin is 50K for you? Three days?

But glad you're gaining confidence driving the Japanese production beast. Not everyone tries it and I doubt any of them made it work right the first time - I sure didn't !

Hmmm, wonder if I could do it [100K]. I took the three day margin as a cue from one of your earlier posts. Certainly could have done it when I was over 60K. Right now, I am struggling to figure out why shipbuilding is sluggish and some ships set on accelerated are not moving forward. Could it be related to my putting all the CVs on accelerated [= more victory disease]? In another 2 weeks or so, I can throttle back on aircraft production in almost all categories, and maybe give up the push with the 3rd Reinforcement Fleet project long enough to run up the HI pool. I least I was never [almost] tempted to activate building of Musashi and Shinano!

Still no sign of any land redistr of oil/resources in JA however. That is the one thing that sometimes almost catches me, a large city running low on raw materials. I keep Osaka topped off, though, so  I can restock locally while awaiting arrival of the next giant [250K or more] convoy from NEI.

Thanks for your interest, Tallyho, but I think it is simple math and just I got carried away. After my industry restarted and grew, I was notching 1190 naval shipbuilding and up to 638 surplus naval, by 8Dec43, so I decided to accelerate Taiho & all the Agano CLs and restart-normal all the remaining CV, CVL in the quieu. This action soaked up all the surplus, but when Taiho delivered 1Feb44, I decided to try and accelerate some other priorities: all DDs, fleet SS, AOs, tankers and when that worked well, I accelerated all the CV of the 5th Replacement Program: the 2 Unryus on 8Feb [1224 naval, 23 surplus then], then when that looked OK, I accelerated the rest of the CV on 27Feb, thinking I'd reduce all the DD, SS, AO, TK to normal if I got into trouble. Well almost right away I saw Noshiro and Yahagi stuck and then noticed the DDs within 2-6 days of delivery were hung up too. But really, it was so simple. Accelerating all the CVs requires half of the shipbuilding capacity [68x2x5=680!], leaving an insufficient number for much else. My explorations showed that the CVs continued to move as accelerated, but only Noshiro and a few DD would move at normal setting, the rest stuck. Without doing all the bean counting I think the program applies shipbuilding points in the order of the listing, which seems to be large to small, hence the survival of the CV production at the expense of lesser types. Had I started up Shinano & Musashi I would have been equally nowhere. So I will give up all but 2 new CVs and reset the rest to normal except for a little manipulation here & there as the pool numbers appear.

Over-acceleration is easy to do [:D]

When surplus points are very low it's not easy to see if ships are not advancing. Some players like to have a buffer of several hundred points surplus each turn - that way they know every ship is progressing correctly

Yeah, it's just that with the forced time-out in industry I was anxious to have the ships in hand. Still, it would be great to have a nice, shiny-new Musashi for the ceremony in San Francisco Bay, 1946....

Better yet, though, are the fuel/supply provisioning and the aircraft production, so really I have to stick to those and forget the Fifth Replacement Fleet and other fantasies. I read in some of my older, forgotten books that the IJN actually had 15 Unryu's in some state of building...yet no aircraft, crews for the 3 that they delivered! I'd best keep my head about me nd not end up like that! Ken

More properly placed in after action reports, I post this here to show how the industrial recovery can tilt the operations. May 5, 1944: The Unbelieveable. Karachi has fallen. I had a small victory 24 Apr at Darwin, where my mini-army managed with the help of 3 CV and 2BB/2CA bombardment to concentrate and knock down in 10 days, removing its air threat to my shipping and [eventual] buildup on the No coast of Oz. But I had little indication that I could ever wear down the well supplied [1M/1M] Karachi garrison, even after wearing down its fortifications; it still had a 4x multiplier for urban defense, etc. But I guess that the destruction of the support troop points, plus some amount of disruption plus a favorable die roll did the trick, for I surprisingly reached 2:1 odds and the whole thing surrendered: 92,312 troops, 140 guns, 611 vehicles; 500+ aircraft [incl 98 B29s]. The UK/CW [other than ANZAC] OB for the rest of the game now has no place to come into the game. I received 257k supply, 789K fuel, 688 oil, a 9 port, 6 airfield [all 100% damaged], and economic boost of 179 industry, 300 resources and 5 manpower [all damaged]. The treasure trove I had hoped for in supp/fuel largely disapaited as the 1000+ engineers present in the siege repaired the port/AF in only one additional day and the 400K+ siege army soaked up replacements and supply, some supply obviously going overland to under supplied cities in India as well. Still, I now have a huge well-supplied and experienced army and 200 transports nearby to move it to Oz and reinforce the army I was preparing for a long haul siege-overland of Perth.

With 1.5 years to go, I can even consider moving into SE Oz, perhaps jumping to Tasmania and NZ, but I don't want another long siege against the huge US/Aus garrisons of Brisbane to Cairns [even Sydney looks too tough at first glance] and the B24 squadrons have already sown they can shatter a siege effort.

I am already beginning to move the China forces not required to garrison cities to Manchuria and beginning to move Kuantung Army forces to the USSR border. The Red Army is limited for the next year, if I can batter down the air strength deployed around Vlad.

Whew!
