Well, it looks like a bad landing. Can you give us a run down on things?
Prep?
Type of transport (xAP, LSD, etc.)?
How many turns to unload?
How many ships loaded with only supply?
The 3rd (which I'm guessing is the 1st turn?) shows the unit having a supply minus, plus a disruption minus. To deal with the supply issue, have a bunch of ships in the same TF as the troops but that carry and unload only supply so that they unload lots of supply for the troops on the very first turn. Ships that have troops and supply unload all the troops first, then unload the supply.
The disruption is partly a function of what type of ships carry the troops and for how long they have been aboard. Assaulting a beach from xAP, for example, imparts a lot of disruption.
The shock attack is mandatory for all atolls and all islands of size 1 or size 2. But, it is only mandatory on the turn of landing. If you don't get all the troops ashore on the first turn, you can stop unloading and wait until the troops already ashore recover disruption (remember to cancel any attack orders). Of course if you are playing two day turns then, don't play two day turns!

Thanks for your thoughts/insight.
The task forces is 2DD 1AMC 2AK 5xAP 2xAK 4xAK-t…
Japan really doesn't have the shipping at this stage of the war to not use AP…
None of the ships were loaded supplies only. I've never done that before (nor felt the need or even thought about load-outs for an amphibious assault). I guess I just learned something new… Which helps slightly to reduce my overall ignorance. That must be a good thing - yes?
I could see that 0 supply thing and then a forced Shock… OK - I guess I can see the day-1 loss going down like that. But still - an entire division? That totally sucks!
And the 2nd day his forts go from 3 to 4… With all of those construction units he has there… I shoulda been pounding the airbase more...
I'm fully unloaded in two turns and on turn 2 you can see I'm 2X the supply required after that second disastrous shock attack...
OK - anyone else see anything? Just checking... This is a great learning opportunity for me and considering the price, I don't want to leave any answers to this lesson on the table. [:D]

RE: 4 AUG 42
I shoulda been pounding the airbase more...
It is my [AFB] experience that landing on an Atoll not only takes sufficient forces to carry the day [addressing the emphasis on committing a division], but that like crossing a river it involves in my observations a totally random disruption die roll. Thus your comment that you should have been pounding the target is all so true .. but something had to be pounding away on the troops to get at least disruption if not disabled squads. The game can severely punish the attacker crossing a river or attacking an atoll with a random very high disruption die roll that if the defender is not also disrupted -- it results in the attacker facing huge losses.
One thing about disruption -- it only appears in the ground combat report as "(-) disruption" I pound away on any units I plan to attack via a river crossing / atoll attack if not just to get disruption on those units knowing that it is not reported in the bombing combat results. So a air attack combat report of 3 squads destroyed 5 disabled has some unknown disruption result. Something that has to happen to counter the assured disruption on the attacking units crossing a river or attacking an atoll.
"What gets us into trouble is not what we don't know. It's what we know for sure that just ain't so"
RE: 4 AUG 42
Also stacking limits. Even if you are not using the OPTIONAL stacking limits, the baseline game has stacking limits for atolls and islands. If you are on a 6,000 capacity atoll with a division that stacks at 14,000, then at the end of each turn (after combat) you will suffer a huge supply penalty for over stacking. Basically you would need to land supply each turn that you attack so that supply would be available for combat before the rest being taken in the penalty.
Also with regards to disruption, while I am sure the landing has some random factor built in for disruption (it seems everything in GG games has randomness attached to it: +1), the TF composition you cited will cause higher disruption. First off, xAP, xAK, xAKL, give very high disruption per day at sea. BTW, there is a table in the manual that shows how much disruption to expect per turn for each type of ship. I'm sure it gets randomized within that range but you can look and the differences.
Second, the players whom I have seen have success with carrying troops on the x type ships use a lot more of them than needed to haul the troops. However many it takes to carry the troops and the supplies you want, instead use four or five or six times that number! You are trying to get the troops to all unload in ONE DAY. One phase would be even better. And still use some ships to carry only supply as mentioned before. That way, on subsequent turns you will be unloading supply only, which will not trigger additional shock attacks. Using x type ships to land troops where no shock attack is required is easier because they can rest before attacking.
As you know the game is abstracting things. In this combat it was abstracted that the division was trashed at the water's edge: in the surf, on the beach in the tide, etc. Troops landing were not in combat condition (highly disrupted), and so on.

At Pegu Steve's ground troops arrived at the end of last turn… I mighty big stack. Heavy and intense lo-level bombing attrits hundreds of his troops. Also - most of that stack is Chinese. Those troops really suck - even in large numbers. Steve tries a deliberate attack.

Steve tries to slip a sub up the river to Rangoon and it eats a mine.
At Eniwetok I'm going after his air field. I sweep a lot and run bombers low. The results are good enough that I expect Steve to pull out his aircraft from that island. All I can say is that that island will not get its forts up any higher than they are right now…
I continue hammering Steve's two stacks at Pegu and Rangoon with bombers.
I'm still working to get more bombers involved at Chungking. I'm getting a few hits on that base every turn but I'm not sure they are enough to stop his forts from building…
I slunk a pair of carriers down near Rabaul and they found a fist-full of xAP down by Shortlands. My air groups engaged them and a TF of 3 AM that were north of Rabaul.

Heavy fires and damage but they are at Soerabaja so Steve might-could tuck them into port…
At Moulmein another Shock attack finally destroys the 55th Chinese Corps.
At Pegu Steve's stack bombards my troops. His troops get the worst of that… Must be a training issue with the tubes. Arty can be unforgiving if you don't point the tube towards the enemy…

RE: 06 AUG 42
Atolls are a be-yotch without APAs and LSTs. As an AFB who has done a lot of atoll assaults, many in 1942, I'd add your prep of 35 (per the 52ID screenshot) is way too low for this kind of invasion. I'm not sure what the magic number would have been, but probably at least 60 (that and more ships, with some xAK dedicated purely to supply). Also, including a well-prepped unit with shore party or naval support would have helped in unloading the ships more quickly, as would an amphib TF commander with a high land rating.

Atolls will require much work to prep for the landings as well. Multiple bombardments, lots of air strikes on fields and troops to run down morale and get disruption high. My opponent tried a few quickies early, got thumped, and then did things much more slowly the next few and got much better results. It's at least 2-3 weeks of dedicated bombardments from sea and air before even landing, then lots the day of landing and all of the other stuff mentioned above. Supply is especially key as is unloading time. So use those few LSD and AMC plus double what you would normally carry a division with using AK-t and forget about the xAP altogether.

A whole lotta bombing going on @ Rangoon, Pegu, and Palembang. Other than that it's kinda quite in the Burma/Java/Sumatra regions. Well - I did plant a bomb on the CA Exeter at Soerabaja but that was it. I'm seriously puttin a hurtin on those ground troops @ Pegu - much worse than what I've been able to do at Rangoon. I wonder why that is - Urban VS open hex?
At Chungking my LCU are back up around 7200.
Over near Kavieng where my carrier group is, Steve unleashes his 4E bombers. There's a whole lotta splashing going on as those 500 lb. bombs hit the water. I'm just glad none of them hit my carriers. I chew up a few bombers (certainly not a lot). 7 SBD-3 come over unescorted and two of my pilots make ace status. Then come 8 PBY-5 w/o escorts. Now PA scare the crap outta me 'cause I've used mine to pretty good effect against Steve. The PBY-5 don't make it through my CAP. Later a flight of Beaufighter Ic come out to play and they shoot up my CS Nisshin and score a couple of bomb hits. The CS is still in pretty good shape though...
So along with unleashing a bunch of aircraft from Rabaul, Steve also runs a small SCTF out to the last known location of my carriers. I beat up the CA Louiseville and the CLs Adelaide & Leander.
Those 4E still scare the crap outta me tho... Time to move my carriers someplace else.

Steve does some night-time fire-bombing of Rangoon. Light rain in the hex probably helps as fires are low. This turn I’ve diverted a fighter AG for night-time cover.
Steve is unloading troops @ Wewak…
Standard air campaign on my part. I'm rotating air groups so it will probably be a bit lite here and there as I work through the process.
I’m pushing troops to Chungking – especially engineers… I’m scraping the barrel. I think they might be a bit more important in this siege. I’ve also almost got the support I need to start ramping up air operations for this base. I need to bomb it to rubble.
I’m close to the PP I need to free another division for use in the pacific.
Steve did a bombardment @ Rangoon that was painful on his end. It’s weird to see either side lose 55 squads of INF with another 56 disabled on a bombardment attack. I *think* that may be because he’s either low in supply or has a lot of disruption/fatigue or poor moral?

Air cover @ Rangoon spanks and disrupts Steve’s night bombing attacks.
More engineers arrive @ Bangkok so I can fly additional air groups from Thailand.
I get in a little sub action of my own near Ramree with the I-158. Why the CO’s gotta surface to shoot his gunz against the Honolulan? I hear sinking sounds but no troops. I keep seeing small units north of Rangoon/Pegu so my WAG is that Steve is dragging every unit he has into the Burma Melee through Ramree. I’ve still got all of those troops from Manila. Maybe I should drop them off at Ramree Island? Hmmm – 3500AV of troops in my back-area would sure make me squeal… I wonder if Steve’s has a high tenor voice?

The I-164 hits an AG about 9 hexes SW of Denpasar @ 53,116… What’s an AG doing out there?
I pound the SS Snapper near Tabiteuea – 22 hits and one was a really good one. The report calls it “heavy damage.”
The Tarpon pays back by tapping my XAK Tamagawa Maru near Toyohara.

I’m seeing enemy ships skirting Port Blair from my PA flying Naval Search so I take out the task force I was using for bombardment @ Rangoon. Steve musta dropped mines with a sub at the hex containing the river mouth to the port of Rangoon. The TF sweep 7 and the Furutaka kisses a mine lightly – very minor damage. I’ve got a DMS @ Rangoon so I’ll send it out to sweep up hex 54,54.
At Palembang I’ve been flying airfield missions @ 15k. And getting good hits. I’ve pulled a lot of the better pilots to use near Burma and refilled with pilots in the 50 experience range and skillsets in the 50-60 range. I drop the altitude to 10k to compensate and will see how that works.
Bombing Chungking I tap 3 A-29A on the ground in multiple airfield attacks. I thought this AF was empty… AF damage shows 20% with the mouse.
@ Pegu I’m really tapping into Steve’s ground forces with my bombers (have been since he moved them into Pegu). I think I’m averaging about 3-4 hundred casualties per day. Most show up as disabled but if you keep smashing at them they just wither away…
Steve is rotating a few bombers around my airfields in Burma. I’ve increased CAP for fighters flying escort mission out of the bases. It’s not like Steve has a lot of fighters in the area anyway…
@ Soerabaja bombers out of Balikpapan tap the CA Exeter with another bomb. I’ve got subs in the area but the damage shows heavy fires and heavy damage. And I’ve been planting a bomb or two in her for a few turns… Steve’ll probably scuttle it but ya never know.

Wow! Did I miss the explanation of why this is going to take so long?
If so just let me know and I'll check it out. If not, why!?!
At this point no matter what he has you should have a good corps of mobile troops available. Being in late 44 I am seeing the difficulty of not having enough oil/fuel now and even a week's more worth of Palembang fuel is worth more than any spot outside the Home Islands.

RE: 11 AUG 42
When You write December 42 i have to check if You are playing Japan or Allies.
Note that every month of not having Palembang cost you ~300000 fuel. Most of players is taking Palembang during amphibious bonus. So in December 42 they are producing fuel there for ~9 months, so they produce during that time 2700000 tons of fuel. Also You lost during that time ~300000 supplies(if in that game refineries produce supplies) and any oil that was not used in refineries.
I dont know why You not take Palembang earlier but i hope it was something very important.
If we take big picture Palembang is probably most important hex on map to capture during Japanese offensive in early 42. Entire war start because Japan desperately need fuel after USA embargo
I hope you will taking it fast and with minimal damage to oil wells and refineries.
It can be very interesting time. Feel subscribed.
