Report card: EL TOJO or; How to be a good Japanese General

Well....with the fall of Bataan.....the 1st Operational Phase of Japan's bid for empire has pretty much come to a close. Time for a review check and scorecard analysis (for what it's worth to the legion of newbie WitP players)

In terms of brilliance and overall sexyness, there can be no denying that EL TOJO is tops in both catagories....well maybe that and for acts of bizzare impulsiveness that only a Dilbert fan might be able to appreciate. (OUT OUT YOU DEMONS OF STUPIDITY!!!!)

However, that said, overall i must grade my effort as C- in spite of the thrifty way in which i handled the mainline troops of the both the Commonwealth and the combined Army of the Phillippines. Sadly my fate was sealed right on Dec 7th when i opted to BANZAI the game forward in the interests of quickly getting the AAR started vs. spend the next two weeks (one hour at a time) attempting to create a set-peice Mogami/Frag/Luskan Turn 1.

The short and skinny of it. You have litle choice but to spend those 10-20 hours setting up your turn 1 as Japan. Its a "pay me now or pay me later" type deal....and i am most definately paying now. The biggest way i am paying is that i'm having to spend beyond 30minutes a turn trying to figure out where i'm going to move what unit next....uh but first his Imperial Majesty must FIND the units AND the shipping AND the escorts......now where did i put that spreadsheet. and WHERE"S MY *(*)!! STAFF? do they expect EL TOJO to run this war totally by himself? When will i have time to make and appearance at the Victory parades????? [&o]

sigh.....guess i do have to plan it all. Anyway where was i....oh yes TURN 1. Yeah...you really need to take the time to try to plan ahead as much as possible your moves. That includes tracking down both the fighting troops, the shipping, and most importantly the support troops that will be needed to immediately make your ill gotten gains start returning dividends as opposed to them becoming liabilities or worse....target practice for unscrupulous Yankees who obviously never have known honor. [:'(]

How much time did EL TOJO spend on his turn 1? oh about an hour. or less.

How much time has EL TOJO been able to devote for the game months of Dec and Jan? mm......15 minutes to 20 minutes on average.

How much is EL TOJO spending on his turns in Feb? (about an hour+ on those days when he can devote the time) [>:]

I really wish i had that staff at this point

I knew there was a reason why i'd avoided playing the grand campaign as Japan all the way up till now....sheesh its quite the chore, with only the occasional suprise whip of the KB kicking butt left and right there on occasion to give one a warm fuzzy glow.

Mistakeths that i haff done:

1.) the before mentioned lack of advanced prep.
2.) not tracking down all those small LCU units for garrison duty. They are as important as knowing where your heavy hitters are.
3) Not leaving garrisons on the proto outer defense line. Big example = Tarawa. Mistake, not a super big one in reality. its more a case of hurt pride than anything else. Actually so far it's reaped me more benefit than it has my earstwhile opponent, having cost him so far 1 full battleship, a damaged cruiser i think, four DD's and an entire small convoy sunk to the last merchant. Time will tell what the future will bring.
4) Forgot to do a "Mogami" and cover my ports with surface escorts to protect against maurauding bombardment units. Got caught off Tavoy and lost a good # of valuable Ki-27's Man those planes are worth their weight in gold i tell you!

5) Did not quickly take Kendari and other "choke points" on Turn 1. This is essential to helping prevent the "mass exodus" of shipping and material from the SRA. As i have found out in this AAR......the PP system only goes so far in preventing the old PacWar "abandon the SRA" tactic, not that this was done in absolutum but enough so that some interesting situations have cropped up in Burma. I was able to partly make up for this by staging a suprise raid on Brisbane in January....and accounted for a good number of those expatriated Dutch and Philippino merchants.

6) Forgot about the weather. I have suffered some vexing op loss problems, though given the 2day nature of the game, this is really really hard to avoid unless one wants to get done finishing the 2nd operational phase by 6/42.

7) Burma: I don know what i did wrong....but i dont like it. Maybe i should invade India instead. (one thing i learned to my cost was that there is a peculiarity in the pathing below Pagen that allowed a Brit unit to go on er....an "adventure" shall we say?

8) Manila. ow. Urban combat rules.....2200 casualties. My one mis-step in an otherwise set piece offensive operation to take both Malaya and the Philippines.

9) Delays caused by not having support troops on hand to immediatley turn captured forward bases into airfield platforms. Particularily costly when playing multi turns.

10) subs not reorganized at start of game. Even without the uber-Allied ASW issue....this was a big no no on EL TOJO's part. Should have recalled them all from Pearl harbor right from the start and redeployed them.

11) Didnt' learn from Luskan's experience with CD units. ow. [:(]

12) Economy? what Economy?

13) pilot training. I need to sign up for Mogami's class.

14) Mines. Needs to think more about mines he does.....


Things EL TOJO hath don well:

1.) Planned my major LCU assaults well:

The golden jewel in an otherwise big Rassberry of a preformance as Co-Sponsor of the Greater East Asia Co-Prosperity Sphere. Starting with Hong Kong, i've led a cautious and set piece offensive against my opponent's major land concentrations. Concentration and proper use of bombardment and air attack have been essential components of this strategy. I should know.....i tested the dang new LCU rules to the nth degree. I saw first hand what happens to units that dont go in with all the cards....even if they eventually take the base. Thus after thorough softening up phases i managed to take Clarke Field, Manila and Bataan with ferocious 2day assaults (just missed doing the same thing to Singapore...had to settle for a 4day battle). Only risked one Shock Attack so far (Atoll fighting excluded) and that succeeded in reaping in another Oz brigade northeast of Singapore. I might have speeded things up more had i risked more Shock (read: Banazi) attacks, but the cost would have been that much greater too.

The price of course is indeed time. In the end i think i took Singapore right on par with the historical timeline though it looks like the PI will fall early. However in terms of cost, i have reaped a harvest of POW's and all of my big LCU's are in decent shape with need for minimal refitting periods. The rest of the SRA remains though. no rest for the Sexy.

2.) Succeeded in being Sneaky

If you cant dazzle them with Brilliance.....baffle em with Bull$hit. Not having a plan.....i winged it rather nicely in places, aided in part by my opponent's aggressiveness. Brisbane turned out far better than i could have ever dared hope. In a way it rivals Pearl Harbor itself. Then there was the virtual anhilation of the British Eastern Fleet.....2 battleships, 1-2 heavy cruisers (3rd one damaged), 2-3 light cruisers and a bunch o merchants. Pax Britianica you say? not in my 'hood. I also exacted revenge for my lapse at Tavoy and aptly demonstrated why Akyab is not the best place for a big airbase.

3.) did a fair job at early ASW effort. Unfortunately i let it fall by the wayside a little. Managed to bag a few subs, damage some more.

4) fairly decent job managing my air assets. within reason.....probably the worst part about doing multi turn is that its really hard at times to keep your op losses down. This especially hurts as Japan. Even succeeded in being a little sneaky. the suprise raid on Java reaped the first of the swath of merchants and nabbed two subs as well.

5) Made China my *****.

Overall impression of the game so far

Its been interesting. Frankly have been amazed at the perceived aggressiveness of my opponent. The front lines at Burma appear stuffed with INF units giving me ideas about other areas [;)] Admitedly, its thrown me a bit....probably the biggest disadvantage of playing against an AI is the crafty shock you get when you face a human. I've been able to capitalize on this a bit and have already sank nearly 110 Allied warships and merchants (and it's only 2/42) including 6 battleships. I have reaped major pointage in this and in damaged ships. I've also reaped some serious points in destroyed aircraft.

Frankly amazed at the evacuation of the SRA. Not sure how such a thing can be prevented in the future. (though Kendari is a big factor) It really changed things in Burma though i was able to address the "web" effect starting with Adamann island (found some orphaned Dutch units hanging out there) have to admit though, the Canadian was right (for a change) by Not evacuating large scale LCU's (even if you could via PP's) the Allied player buys valuable time because it essentially ties one arm of the IJA behind it's back as well as that of the IJN. Without this, the Japan player can immediately begin the 2nd operaitonal phase or even beyond.

Other than that....dont know....new territory. and i still need that staff oh and a plan too. A plan would be nice [:o]

AN excellant self-eval and the reason why thus far I havent taken the roll of Robojo. I actually had one pbem set up as the Japanese player but that person has...vanished. I have a 2nd one setup up (he wants 2 day turns) but I am still mired in the planning of it...I'd like to get it going, but I don't want to pay for haste 3 months up the road. Needless to say I have been following your game very closely :).

I started this game with a plan but only for the first month because I,ve never played a game beyond that point.

Philippines
I decided early on that I would fight for every base. In previous games I concentrated my forces at key locations leaving many places undefended. This allowed the Japanese player to take undamaged resources, base facilities, and supplies left behind. Overall I am pleased with the results in the PI. I might have been better at distributing my forces to ensure each base had the optimum number of troops. I was disappointed that Bataan feel so easily.

Early in the game I was able to use PP to pull out all of my air units. The hard part was deciding which HQ to assign them to. Don’t want to have to was PP later in the game.

Borneo
I’ve very happy with the situation in Borneo. The Japs were slow in establishing air dominance, which allowed me to carry away a lot of oil, and resources form Torakan and Balikpaipan. Up until last turn I’ve been able to conduct air ops out of Singkawang, getting great recognizance and a few hits and.

Java
Not one Jap on the island. Fortifications are being built at a breakneck pace and I’m still sneaking oil and resources out, although not so much now days. With the Jap air base at Kuching becoming active, it’s getting very dangerous around Java.

I used PP to pull Dutch units off the small islands and send them to places like PM to get started on building the bases and to ensure the Japs did not slip in a FT to take these places.

Malaya
Like in the Philippines I decided to fight for each and every base. I think it went well. Lots of resources disabled and Singapore was just recently taken. I’m having great fun with my Dutch raiders sneaking in and snatching bases that have been left open. I’m doing this for several reasons. First, I’m forcing Nik to divert forces and to alter his plans somewhat. Second, I’m hoping to force him to garrison every base that has resources or oil. Third, as long as I hold the bases they are not getting repaired and I’m hoping they take more damage when Nik takes them back.

Burma

This is a tough one. I had thought to establish two airfields to help fend off the Jap carriers, one at Andaman Island and the other at Akyab. Nik surprised me by moving on Andaman so fast and I did not consider that Akyab could be so easily bombarded. The loss of the British fleet was a blow that really shook me up. I thought I saw the carriers pulling back and figured I would engage his BBs at Rangoon. Well that did not work. With the loss of so many aircraft at Akyab, I’m struggling to build up my air defense again. I fell the most threatened in Burma.

As in Malaya, I was able to send out a few raiders and forced the Japs to chase me in circles. Great fun.

South Pacific
Not as hot as I thought it would be. It took me a few weeks to get the supplies going but now I have plenty. I’m just building up the area and trying to figure out what to do next.

Tarawa

Tarawa was not planned. I was sending forces to the South Pacific area when I noticed they were passing right by Tarawa. Never one to miss an opportunity I took the island. Because it was not planned, I did not coordinate my movements very well and Nik caught one of my most valuable TF heading for the island. He does not know it but I lost two FS and one BG on those transports. Over 100 aircraft went to the bottom in crates. The only bright side is that the 50 bombers were outdated. Now I hold Tarawa and I’ve been able to reinforce it so, where shall I go next. [:D]

China and Russia – They do not interest me so I let the AI handle them.[>:]

The one thing that I’m having the biggest problem with is figuring out where to send what. When my large aviation support units arrived I was not prepared and I’m afraid I did not use them wisely. I will have to spend more time thinking about them and then move them around some more.

As Nik stated I’m a very aggressive player. I will not hesitate to send ships in harms way, or to risk a unit on a throw of the die.

Bangkok is about to fall to Dutch raiders HI 62 and Resources 301. We'll see if the rule that says HI is reduced by half every time a city changes hands really works.[:D]
If so, then by the time the Japs take it back they should be somewhere around 15. British forces that have been leading the Japs a merry chase in Burma have moved south and are liking up with the Duth at Krung Thep. Youl know this might be a good time to divide this unit up and send it in three diffrent directions.

The golden jewel in an otherwise big Rassberry of a preformance as Co-Sponsor of the Greater East Asia Co-Prosperity Sphere. Starting with Hong Kong, i've led a cautious and set piece offensive against my opponent's major land concentrations. Concentration and proper use of bombardment and air attack have been essential components of this strategy. I should know.....i tested the dang new LCU rules to the nth degree. I saw first hand what happens to units that dont go in with all the cards....even if they eventually take the base. Thus after thorough softening up phases i managed to take Clarke Field, Manila and Bataan with ferocious 2day assaults (just missed doing the same thing to Singapore...had to settle for a 4day battle). Only risked one Shock Attack so far (Atoll fighting excluded) and that succeeded in reaping in another Oz brigade northeast of Singapore. I might have speeded things up more had i risked more Shock (read: Banazi) attacks, but the cost would have been that much greater too.

Could you elaborate about what you have learned, and how you go about maximizing your LCU's. Thanks.

First off....want to thank everyone for taking the time to read through this whirlwind of game. Sadly, i must announce that this campaign has ended a premature death due to a corruption issue. Hostilities have ceased and EL TOJO has been declared Emperor of the United States (well....maybe [;)] )

Closing comments.

Since this was my first time playing Japan against an experienced (not to mention sneaky) Allied player, I must say it was quite the learning experience. Kid unleashed more than a few suprises on me and thanks to that, i've been able to come up with a few more thoughts on WitP play and future improvements, whether game changing or simply house rules.

First, to answer SunDevil's question.

In regards to LCU operations, its not so much about what i learned as much as it was a refinement and confirmation of what i saw/experienced during testing. Keep in mind though that these remain guildlines and are not set in stone. As with other things WitP, there are multiple paths to the same goal. In the end it comes down to one's own priorities.

As the Japan player my #1 priority is conservation of force levels. This serves two purpoes. #1, its important to look after your top line LCU's because while not as finite as the pilot cadre, there are still only so many of them and you will most definately need them later on. #2, is that the very act of preserving your LCU's both in terms of replacements as well as disabled units allows you to speed up ops. Disabled units take a long time to become un-disabled...even in a temperate zone with ample supply and support. This represents the physical time needed to rest, refit and reorganize land units in addition to the drafting of replacements.

As such....my tactics stressed thorough preperation of the target area before launching my attacks. Airpower is crucial here, as even in situations where it doesn't cause alot of casualties, it will still usually cause disruption. As i've said numerous times.....disruption is the key factor in land combat. In addition to air attacks.....spending at the minimum a few turns bombarding the target also helps in the long run.

When i feel that the enemy position has been weakened enough, and if i have enough force levels...i'll launch the attack. While no plan is foolproof....i think the results in this AAR speak largely for themselves. Of the four major objectives for the Japanese in the early stages: Manila, Clarke Field, Singapore and Hong Kong. 3 of the 4 fell to deliberate attacks within a single 2-day "turn" The fourth, Singapore, only just barely missed it and took 4 days to fall.

The major reason for this, besides a large numerical advantage, was again, the paitient and thorough preperation via bombardment and air attack i staged before unleashing the attacks.....particularily at Singapore which i figured would be the toughest nut to crack. (so i was in no hurry to rush the trenches) While I did not end up taking the Gibralter of the East earlier than the historical time-frame, i still minimized my casualties, leaving me with 3-4 crack Imperial divisions and several Mixed Brigades ready to go immediately over to the next objectives. PI's fell quite early, but before historical pundits start screaming, i did have about 100000 troops there....(vs 25,000 historically)

Things might have been speeded up with more shock attacks. Myself, i only used 1....at Mersing (?? - location NE of Singapore) where 1 Oz brigade was trapped. Here i took a gamble, because i really wanted this obstacle removed so that the units could assist in the Singapore attack. My gamble was based on the earlier conservative results (1:1). I figured that if my airforce hit them again, a shock attack just might tip the balance and force a surrender. The weather was good so i figured the risk of cancellation (which might have proved disasterous) was low. As it turned out the gamble worked....the JAAF attacked, and the shock attack did the rest. Casualties of course were larger....but the Allies were larger still with the surrender....and the last obstacle to Singapore was removed.

Other players (and the AI) may be more willing to use shock attacks. Nothing wrong with that. There are potential gains from such and somtimes its the only way to reduce fort levels (The AI demonstrated this to me off Mandalay.....one of my conservative delib attacks got nothing, no fort reduction and 1100 casualties......the AI shock attacked, sacrificed 2200 casualties but reduced the fort level and caused good Allied casualties)

Beware though of too many consecutiive attacks, esp if using Shock....it is now perfectly possible to reduce a position to FORT=0 and then be unable to achieve 2:1 odds no matter what you do because your forces are so disrupted and weakened by casualties and losses.

-other observations:

If there's one biggie that would-be Allied Avengers should take note of in this AAR...its the potential risks of early-on aggressive play as the Allied. Whats amusing is that i didn't even notice this till Kid pointed it out to me. (never was much of a pointsman till now..that is)

While i had to admit that Kid's early countermoves threw me off a bit (not the least of which was Tarawa) in the end they nearly cost him the game as well (and might have had we continued)

why? here was the approx point total at the end

Japanese= 11430
Allied = 4130

How is this important? If either player acheives a 3:1 edge in total points..the game ends with auto victory to the side with the edge.

So in 2/42 as Japan....i was dangerously close to winning the entire game. A good # of the points of course came from the harvest of troops POW'd in Malaya and the PI. However that alone isn't enough to endanger the Allied position. More points came from China where i was able to surround and destroy 5 Chinese

Apparently they had some corrupted files. I wonder if we should always zip the files for PBEMgame. It apparently does not reduce their size much, but it decreases the chances of file corruption.

hmm, as far as I remember they had used an internal compressing method since UV 2.0 or so for the game files...and I have read somewhere at this forum that Wit P use this feature too....

well, sending 1 meg via modem is a pain in the ar$e but as you said, zipping is pointless here for these files - I play 3 pbem games without zip, works OK here

to continue....5 chinese corps equiv to about 5 moderate sized divisions. This added to the pointage. The biggest source though was sunken ships. By 2/42 i'd sunk no less than 125 Allied ships, including 6 battleships, 1-2 CA's, 2-3CL's and a half dozen+ DD's. The rest were merchants. The're not worth much individually, but sink a bunch and the points start to add up quickly!

The rest of the points came from damaged ships/destroyed aircraft. I managed to reap quite a few in the latter dept thx to their close proximity.

Should the allied player simply retreat till late 42? no...not saying that at all....but i think at the same time this AAR can make a case for highlighting the value of paitience and cautiousness. Have to admit....i've sort of changed my mind about the 3:1 victory rule. Normally i'm all for allowing a wargame to continue on and perhaps still do if it were to be made an "option", but i do see now that the feature does serve a purpose. It doesn't so much place an artificial limit on the war's length as much as it serves as a govoner to players who, unlike their real life counterparts dont have to be held accountable if too much men and material are lost. Kind of a gentler system vs. Ron's preposed "computer takes control of your region if you get thrashed" idea (i.e. you get "sacked" rule)

As for myself....well i've already documented my numerous boo boo's. #1 is to have a better Turn1 next time. It is (sadly for us time contrained folk) unavoidable if your playing Nippon. You gotta do the Mogami.....and the Dew....(Mountain Dew...so you can stay awake!)

I guess my question about LCU's was not clear enough. What was your strategy with the actual LCU's? What were the contents of those Transport TF's? I understand that air power is needed to destroy as many as the CD guns as possible. What I found in the manual the other day and what has helped me is adding DD's to my actual landing force, it helps suppress the enemy's guns and really seems to lower the damage to other ships. Was just wondering if you concurred based on your experience? Thanks.

My strategy was simply to get the big divisions landed as quickly as possible, knowing that it would take alot of assault power to drive down the coastlines and advance on Clarke field. Smaller LCU's (such as South Seas Brigade) were slated for less well defended targets such as Rabaul, and i used a number of small SNLF type units to take undefended or lightly defended resource targets. The latter were woefully underemployed due to time constraints.

The transport TF's were nothing special with the exception of Wake (which had warships to help supress CD guns) as they mainly needed meerly to ferry troops from point A to B. I try to make it so that each TF carries whole units though in the case of the shuttle from HK to the Philippines i had to make several ferry runs to get the entire 38th Division + a regiment from the 104th gotten over.

I try if possible to avoid (as the japanese historically did) landing on bases that have defense guns, preferring an overland march if the terrain isn't too imhospitible.

Airpower wont actually kill a whole lot of guns. They were made more resilient after UV experiences showed air attack was a little too good in this regard. Main advantage of airpower is during the actual landing when the troops hit the beaches.

To defend against CD's your best bet is to include heavier ships. DD's alone will often not get the job done and may suffer heavy damages if the CD's are strong enough. CA and even BB's can greatly reduce casualties from this end.

Try the Marianas scenerio....you'll quickly see what i mean. Kuching was probably my best example of a true "amphibious TF". That one contained 3 BB's and several CA's as well as DD's as an organic part of the invasion TF. They completed their mission beautifully with minimal damage to the transports and escorts.

Thanks for the great AAR and self-analysis by both players. I am repeating somewhat but here's my take: Nikademus did very well considering his lack of planning and Kid helped him out by being over-aggressive and paying for it. One area Nik did poorly in was preventing the raiding of his back bases, which will cost valuable resources and time spent recapturing those bases. He concentrated on capturing the main bases, concentrating overwelming force on a prepared target resulted in quick capture and reduced losses for the attacker. Ignoring the follow-up garrisons and support units keep one from being able to exploit those victories.
