Don't change the individual ships ASW ratings but simulate better what is happening.

Escort ships of a transport/air/surface: escorts will be scattered around the TF so only part of it may detect the sub. And after an attack, part of the escort will remain in position and so not participate to the chase.

I will say that the minimum escort of a convoy is the square root (rounded up) of the number of non escort-ships (1 for 1, 2 for 2-4, 3 for 5-9) so giving an advantage to make big convoys, and escorts over this number will be free to patrol around the convoy.

An approching submarine could be detected by 1/4 (rounded up) of the free escort and by one of the "static" escort (the ship covering its target). Double this figures if ships with radar are available.

After the attack, one static escort and 3/4 (rounded up) of the free escort will search for the attacking submarine.

ASW TF and escort TF: I will distinguish between TF with retire and do not retires orders
All ships have a chance to detect a sub but once one has detected it only the five latter will search it and may drop DC. These ships may not detect another sub the same turn
If the patrol has no retire and the sub is still there the next phase, then 10 ships may find and DC it.

Probably too late as you are said to work on ASW for the patch to be released soon but I just thought about it today.
