Decide on who commands what. Example for the Allies is one person commands DEI , CBI , while another commands the rest. Looking in the Fear and Loathing AAR for an example.
1. Agree commands splits - can be done in a variety of ways.
2. Play sequence
Jap 1 does orders, sends turn to Jap 2 (as saved file not as ended orders) with 001.pws and combatreport
Jap 2 does orders ends orders phase, sends turn to Allied 1 and Allied 2 with 001.pws and combatreport
Allied 1 does orders, sends just the orders to Allied 2 (as saved file not as ended orders)
Allied 2 does orders and ends orders phase, sends just this file to Jap 1
Jap 1 plays turn, generates 001.pws and combat report, saves these and then sends them on with new orders as above
It does need communications, to keep track of where the orders are, and it does mean that at times you have to adjust for holidays - when often the other genreal can take over to keep the flow going.
BIG advantage is you are working with someone and swapping ideas - learning from each other.
It is also a big help in cutting down time required to play since you only have to focus on 50% of the map. I also find I get even more attached to the units in my command so it is that much more interesting watching each battle unfold.

Still looking for a partner? I would like to join, but only as allies. I have two games going on as japanese and I really want to play allies. I want to try 4E monsters, respawing CVs, uber corsair, no production worries [:D][:D][:D]
No mods for me also.
Ah I know how you feel, it is so much less complicated as the allies!!!!!!
Sorry but Harald and I specifically want to play as an Allied team. I don't think a 3x3 works as there's just too much can go wrong in timing and file transfer - we tried that in another game.
I'd be willing to give it a shot - but would like a '42 start (Nik's mod has that option, doesn't it?). The war opening has been done to death, and w/ multiple players it would be a long time before getting interesting.
I thought the 'Nik Mod' was just another scenario, and could be used w/ any installation - although I gather that the latest incarnation assumes that the latest beta patch be installed (for ASW fixes and whatnot).
Anyway - if the Jap players are willing to forgo the first months of slaughter, I would think the Allies should jump on the chance. They'll get their toys that much sooner...[:)]
Beta isn't posted anymore, so hope y'all are OK with v1.6, Niks mod (Scenario 45).
I should be the only one who even needs to download the scenario, all of the DB changes should be picked up by other players from the save file.
Started entering the Japanese moves last night, will forward the file to Scott later on today.
I like the changes so far - transport capacity has been greatly reduced, hopefully this'll put a damper on the pace of the game. Air combat should be interesting, also. Be sure to watch out for increased flak.
When I run the turn I'll forward the replay file to all players, then you'll have something to watch while waiting for turns to be processed [;)].
